The golden rule before picking any CRM tool

Before choosing your stack, answer these three questions honestly.

What is your primary channel to reach users? Email, push, in-app, SMS? Do you have someone technical who can handle the setup and maintain it over time? What's your monthly active user base right now?

Your answers will determine everything. A tool that's perfect for a B2B SaaS with 5k users is completely wrong for a mobile app with 500k installs.


Stage 1 — 0 to 10k users: Keep it simple

At this stage, you don't need a sophisticated CRM. You need speed and learning.

Customer.io is the right choice here. It's affordable, flexible, and connects easily to your product data via API or Segment. You can build behavioral email flows without an engineering team.

What to avoid. Don't touch Braze or Iterable yet. The implementation cost, both in time and money, will kill your momentum. Most startups that contact me are overbuilt and underactivated. Start simple. Complexity comes later.


Stage 2 — 10k to 100k users: Add segmentation and multichannel

Klaviyo is the go-to for e-commerce and D2C brands at this stage. For mobile-first products, OneSignal handles push notifications at a very competitive price. If you're B2B SaaS, HubSpot's Marketing Hub starts to make sense here.

What to add. This is the stage where you need a CDP to unify your data. Segment is the standard choice. It's not cheap, but it will save you months of engineering work.


Stage 3 — 100k+ users: Go enterprise

Braze is the industry standard for high-volume mobile and web products. The canvas builder is incredibly powerful, the personalization capabilities are best-in-class, and the AI features are genuinely useful, not just marketing fluff.


SaaS vs E-commerce vs Mobile: the stack differs

SaaS startups need Customer.io or HubSpot for email lifecycle, Intercom for in-app guidance, and Mixpanel for behavioral analytics.

E-commerce startups need Klaviyo. Its revenue attribution and abandoned cart flows are best in class.

Mobile app startups need to focus on D1, D3, D7, D30 retention. OneSignal at early stage, Braze at scale. Amplitude is essential for retention cohort analysis.


How much should a startup spend on CRM?

At 0 to 10k users, you should be under €500/month. At 10k to 100k users, expect €500 to €3,000/month. At 100k+ users, enterprise contracts typically start at €30k to €50k/year for Braze.
